The Problem Nobody Tracks
You know word of mouth works. Customers tell their friends about your products. New buyers show up from referrals you never see. But when someone asks “how many new customers came from referrals this month?”, you stare at a spreadsheet and guess.
Most small business owners have no system to connect a new customer back to the person who sent them. The data exists. It just lives in fragments: a discount code here, a “how did you hear about us?” field there, a gut feeling that this order came from a friend. None of it adds up to anything you can act on.
Here is how to build a simple referral tracker using nothing but Shopify customer tags, a Google Sheet, and 30 minutes of setup. No plugin required.
What You Need
- A Shopify store (any plan)
- A free Google Sheet
- Shopify Flow (free on Basic and above) or a simple order tag rule
- 5 minutes to create one discount code
Step 1: Create a Friend Discount Code
Go to Shopify Admin > Discounts and create a percentage discount code. Name it something trackable like FRIEND-SEND. Set it to 10% off or free shipping. The exact offer matters less than the code name being unique and identifiable.
This code is what your existing customers share with friends. When a new buyer uses it, you immediately know who sent them.
Step 2: Tag Every Order That Uses the Code
In Shopify Admin > Settings > Checkout, add a custom field or use the discount code itself as the tracking mechanism. If you have Shopify Flow, create a workflow:
Trigger: Order created
Condition: Discount code contains FRIEND-SEND
Action: Add order tag “referral-incoming” and add customer tag “referred-by-friend”
No Shopify Flow? You can also use Shopify’s built-in automatic discount reporting. Go to Analytics > Reports > Sales by discount and filter by your referral code. It will not tag customers automatically, but you will see every order that used it.
Step 3: Ask “Who Sent You?” at Checkout
Add a cart attribute that asks: “Were you referred by a friend? Enter their name or email.” This is the missing link in most referral setups. The discount code tells you a referral happened, but not who sent it.
Go to Shopify Admin > Settings > Checkout > Order processing > Additional scripts, or use a cart attribute app field. Add a text input labelled “Referred by (optional)”. Map it to your order notes.
Now every referral order has two data points: the discount code (proof it was a referral) and the referrer name (who sent them).
Step 4: Build Your Tracker in Google Sheets
Create a new Google Sheet with these columns:
- Date — when the order came in
- New Customer — the buyer’s name
- Order Value — total spend
- Referrer — who sent them (from your checkout field)
- Discount Used — FRIEND-SEND or other code
- Status — New, Reward Sent, Completed
Export your Shopify orders filtered by the “referral-incoming” tag once a week. Paste them into the sheet. This takes about 3 minutes.
If you want to automate it, use Shopify’s CSV export URL with a filter and set up a Google Sheets IMPORTDATA function. But manual paste is fine when you are starting.
Step 5: Reward the Referrers
This is where most referral systems fall apart. Someone sends you a customer, and nothing happens. The referrer does not feel appreciated, so they stop sending people.
Set up a simple reward: when a referrer’s name appears in your tracker, send them a 15% off code within 48 hours. You can do this manually via email, or set up a Shopify Flow that triggers when a customer tag is added.
The reward does not need to be big. It needs to be fast. Speed of recognition matters more than discount depth.
Step 6: Check the Numbers Monthly
At the end of each month, open your tracker and answer three questions:
- How many referral orders came in this month?
- Which referrers sent the most customers?
- What was the total revenue from referral orders?
This tells you whether word of mouth is growing or stalling. It tells you which customers are your quiet advocates. And it gives you a number to compare against your paid ad spend.
If referrals generate 20% of your new customer revenue and cost you a 15% discount code, that is a better return than almost any ad channel.
What This System Does Not Do
This is not a full referral programme with unique links, automatic payouts, and a dashboard for customers to track their friends. Those systems exist as plugins and they are good. But if you are not ready to commit to a paid tool, this manual tracker gives you 80% of the value with zero cost.
The point is to stop flying blind. Once you know who sends you customers and how much revenue those referrals generate, you can decide whether to invest in a proper referral platform or just keep rewarding your advocates manually.
Quick Setup Checklist
- Create FRIEND-SEND discount code in Shopify
- Set up Shopify Flow tag rule (or plan weekly manual checks)
- Add “Referred by” cart attribute at checkout
- Create Google Sheet tracker with 6 columns
- Set up referrer reward (15% off code sent within 48 hours)
- Schedule monthly review of referral numbers
Total setup time: about 30 minutes. Ongoing maintenance: 3 minutes per week for the CSV export, 5 minutes per month for the review.
