The subject line decides everything

If your subject line doesn’t get opened, the email inside doesn’t matter. Not your beautifully designed header. Not your perfectly written body copy. Not your carefully placed CTA button. None of it exists if the subject line fails.

Most small business owners write subject lines the same way: stare at the screen, type something that feels right, hit send, and hope. There’s a better way. It takes about 20 minutes per campaign and it actually works.

Step 1: Write 5 subject lines, not 1

Before you write the email, write 5 different subject line angles for the same message. Force yourself to use different structures:

  • Curiosity gap: “The one thing your competitors are doing that you’re not”
  • Specific number: “3 tools that cut our email prep time in half”
  • Direct benefit: “Get your email campaign out the door in under 10 minutes”
  • Urgency: “Last chance to grab this before the price changes Friday”
  • Personal/Social proof: “How 200 small businesses doubled their open rates”

The act of writing 5 forces you past your first instinct, which is almost always the weakest option.

Step 2: Pick your top 2 and test them

A/B testing subject lines isn’t complicated. Every major email tool (Mailchimp, Omnisend, ConvertKit, even free tiers of most platforms) lets you test two subject lines on a portion of your list before sending the winner to the rest.

Set your test to run on 20% of your list. The winner goes to the remaining 80%. This takes about 2 minutes to set up and gives you real data instead of vibes.

Step 3: Track one number, not ten

Open rate is the only metric that matters for subject line testing. Click rate tells you about the email body. Unsubscribes tell you about frequency. But subject lines are an open rate game.

If you test consistently, you’ll start seeing patterns. Your audience might respond better to curiosity than urgency. They might prefer numbers over questions. Over a few months, you stop guessing entirely because you know what works for your list.

Step 4: Build a swipe file

Every time a subject line makes you open an email, screenshot it and drop it in a folder. Subject lines from brands outside your industry are especially valuable because they’re fresh patterns your competitors haven’t worn out.

After a month, you’ll have 30-50 subject lines that already proved they work on at least one person: you. Use them as structural templates, not word-for-word copies.

Step 5: Use AI to speed up the first draft

Feed your last 5 winning subject lines into ChatGPT or Claude and ask: “Write 10 subject lines in the same style as these, for a [type of email] about [topic].”

You’ll get 10 options in 30 seconds. Most will need editing, but 2-3 will be genuinely good. That’s 2-3 more than you’d have from staring at a blank screen for 20 minutes.

This isn’t cheating. It’s starting from “pretty good” instead of “blank page.”

The formula that actually works

After tracking subject line performance across hundreds of small business sends, here’s what holds up:

  1. Shorter wins. 6-8 words. If your subject line is a sentence, it’s too long.
  2. Specific beats vague. “3 ways” beats “a few ways.” “Before Friday” beats “soon.”
  3. Lowercase feels personal. “quick question about your order” outperforms “Quick Question About Your Order” in most small business lists.
  4. Emoji depends on your audience. Test it. Some lists love them, some hate them. Never assume.

Do this for 4 weeks and you’ll have enough data to stop guessing forever. Your open rates will tell you exactly what your audience wants to see.
